It’s 6:02 AM. Day shift starts. The night supervisor has already left.
Machine #3 is sitting idle. Nobody on the floor knows if it stopped at 3 AM or 5:45 AM. There’s no log. The job card says 340 parts. The bin has 190.
The day shift operator restarts the machine, but he doesn’t know it had a coolant alarm that was never resolved. Forty minutes later, the spindle overheats and the machine shuts down again.

What shift-change losses actually cost Indian factories
Most plant managers think of downtime as breakdowns. Spindle fault, tool break, hydraulic leak — the things that stop a machine mid-shift and show up on the maintenance log.
Shift-change losses are different. They’re invisible. They accumulate quietly, three times a day, and most shops have no idea how large they are.

A study across more than 2000 Indian MSME shop floors — covering over 40 million machine-hours — found that shift-change losses were the single largest source of avoidable downtime in factories running multiple shifts. The numbers ranged from 30 minutes per shift in better-organised plants to over 60 minutes in shops with no handover process at all.
In a 3-shift factory running 10 VMCs, that 60-minute loss per handover adds up to 3 hours of machine time lost daily — across the entire shop. At a machine hour rate of ₹900, that’s ₹27,000 in lost production per day, or roughly ₹8 lakh per month. From one problem. With one fix.
The uncomfortable truth: Shift-change losses don’t show up on your breakdown report. They hide in the gap between when one shift supervisor stops paying attention and when the next one gets fully oriented. A structured shift handover report closes that gap.
What a shift handover report is (and what it is not)
A shift handover report is a structured document the outgoing shift supervisor fills out at shift end. It tells the incoming supervisor the exact state of the shop floor — without requiring a 15-minute verbal briefing that gets misremembered or skipped entirely.
It is not a production summary for management. That’s a different document. The shift handover report is a live operational transfer. It answers five questions:
Which machines are running, which are stopped, and why?
The incoming supervisor must know the status of every machine before touching anything. A machine sitting idle may have an active alarm, a pending tool change, or a material shortage that needs a phone call—not a restart.
What did we produce vs what were we supposed to produce?
Output versus target for every machine. If a machine is behind schedule, the incoming supervisor should know immediately so they can reprioritise, escalate, or adjust the production plan.
What downtime happened, and is anything still unresolved?
Every stoppage from the outgoing shift with its reason code and duration. Open issues— such as breakdowns waiting for maintenance—must be handed over clearly so nothing is forgotten.
What jobs are pending and what's the priority?
Identify unfinished jobs, customer orders at risk, and machines waiting for fixtures, tooling, or maintenance support before the next shift begins.
Any quality issues or safety flags from this shift?
Record rejections, tooling problems, dimensional issues, customer complaints, or safety observations so the next shift continues with full context instead of discovering problems later.
The 7 sections every shift report must have

Worked example: filling the shift report for a Coimbatore machining unit
Let’s walk through a real shift scenario. A Coimbatore auto component unit running 8 VMCs on a 3-shift system. End of A shift (6 AM to 2 PM). The outgoing supervisor is filling the handover report before leaving.
Step 1: Machine status check
The supervisor walks the floor and records the status of each machine. Two machines are stopped — VMC-4 had a tool breakage at 1:20 PM and hasn’t restarted. VMC-7 is under scheduled PM. The remaining six are running.

Shift efficiency formula: (Total actual output / Total target output) x 100
= (441 / 560) x 100 = 78.7% shift efficiency
VMC-4 is the clear problem. The supervisor notes the tool break, the unresolved status, and flags it as open for the incoming shift.
Step 3: Downtime log (critical section)

VMC-4 carries over. The incoming supervisor now knows the machine is stopped, which tool needs replacing, and to contact the stores team before attempting restart. Without this, the incoming supervisor restarts the machine and finds out about the missing tool 20 minutes in.
